For a small sales team that needs a clear pipeline, automated follow-ups and AI help writing emails at a predictable per-seat price, Pipedrive is the better fit. HubSpot wins when marketing, website chat and AI agents matter, but its workflows and agents sit on Professional, about $90 to $100 a seat a month plus a $1,500 onboarding fee.
The deciding factor usually isn't AI at all. It's whether you want marketing tools (forms, email campaigns, website chat) in the same system as your deals. HubSpot's free and Starter plans cover those basics cheaply, and its jump to Professional is where the serious automation and agents live, which is a big step for a five-person team. Pipedrive puts solid automation on its mid-priced Growth plan and keeps marketing as add-ons. Prices below are list prices as of September 2026.

What three, five and eight seats cost in year one
Here are the list prices used for the sums. HubSpot Sales Hub: Starter $20 a seat a month (HubSpot often shows much lower first-year promotional prices, so check the renewal price in your quote); Professional $90 a seat a month billed annually or $100 monthly, plus a one-off $1,500 onboarding fee. Pipedrive, billed annually: Lite $14, Growth $39, Premium $59, Ultimate $79 a seat a month (monthly billing is $24, $49, $79 and $99). Pipedrive's prices can differ by currency and billing period, so confirm the current figures on its pricing page before buying.

Year two is cheaper for HubSpot Professional (no onboarding fee) and may be dearer for HubSpot Starter if you started on a promotion. Add-ons change Pipedrive's totals too: its lead-capture tools (LeadBooster), email marketing (Campaigns) and visitor tracking (Web Visitors) are extra on lower plans, with LeadBooster, Smart Docs and Projects included from Premium. HubSpot's paid AI runs on HubSpot Credits at $10 per 1,000; Sales Hub Starter includes 500 credits a month and Professional 3,000, and unused credits don't roll over. Automation depth: sequences versus workflows
This is where most small businesses make the wrong call, because both products use "automation" to mean different things on different plans.
- Sequences are timed series of one-to-one emails and tasks for a contact, which stop when they reply. HubSpot includes them from Starter (up to 500 sequence sends per user per day); Pipedrive from Growth.
- Workflows or automations are "when this happens, do that" rules across the CRM: move a deal, assign an owner, create a task, update a field, branch on a condition. HubSpot has them only from Professional (up to 300); Pipedrive has them from Growth, with delay and if/else steps.
Here's a rule most sales teams want, and where each plan stands on it: "When a deal moves to Quote sent, wait three days; if there's been no email or call, create a call task for the owner and send the second follow-up."

A realistic mistake: a courier firm moved to HubSpot Starter because the price was low and the sales demo showed workflows, which turned out to be a Professional feature. Their "move to Won, then create onboarding tasks" rule needed a $1,500 onboarding fee and a much higher seat price to build. Worked choice: a six-person car dealership sales team
Consider an illustrative independent car dealership with six salespeople and a sales manager. Leads arrive from listing sites and the website, and the manager wants each lead assigned to whoever is on shift, a follow-up sequence after test drives, and AI help writing replies, because the team isn't strong on email.
- Must-haves: automatic lead assignment, automations triggered by deal stage (test drive done, finance submitted), sequences, a scheduler for test drives, AI email drafting, a good mobile app for the showroom floor.
- Don't need: email marketing (they use a separate newsletter tool), website chat agents, service tickets.
Pipedrive Premium covers every must-have: automations and sequences from Growth, automatic assignment and AI email creation on Premium. Seven seats at $59 billed annually is $4,956 a year. HubSpot would need Professional for the stage-triggered workflows: seven seats at $90 plus $1,500 onboarding is $9,060 in year one, and they'd pay for marketing and service capabilities they won't use. Choice: Pipedrive Premium. The dealership could start on Growth ($3,276 a year) and use an outside AI assistant for emails, moving to Premium only if drafting inside the CRM proves worth it.
Worked choice: a two-site storage facility pushing marketing
Now an illustrative storage facility with two sites and two people handling enquiries. Most leads come from the website. The owner wants a chat widget that captures leads, forms that go straight into the CRM, a monthly email to past enquirers, follow-up sequences for people who got a quote and didn't book, and reporting on which channel brings bookings.
HubSpot fits this far better. The free CRM includes the scripted chatbot builder, forms and contact records; the Starter Customer Platform, listing at $20 a seat a month, adds sequences, simple email marketing and more. For two seats that's $480 a year at list price. Pipedrive would need its web-forms and chatbot add-on (included from Premium) and its Campaigns add-on for email marketing, pushing two seats well past $1,400 a year before the extras, with the marketing side weaker. Choice: HubSpot Starter now, and Professional only if the facility later wants the AI Customer Agent answering chats, at about $0.50 per resolved conversation on top. A chatbot that answers 200 conversations a month would use about 10,000 credits, more than Professional's 3,000 included, so price extra credits before switching it on. Whether HubSpot is worth paying for just its AI goes deeper on that question.
A quick third case: a three-rep wholesaler
An illustrative wholesaler has three account managers looking after about 400 trade customers. Most sales are reorders by email; new business comes from trade shows and referrals. The team wants reminders when a regular customer's order is overdue, AI help replying to the flood of price and stock questions, and a clean record of who promised what.
Here the choice is closer. Pipedrive Growth handles the overdue-reorder reminders with an automation (three seats, $1,404 a year), and an outside assistant such as ChatGPT or Claude can draft replies. HubSpot Starter can't trigger reminders from order dates without workflows, so it would mean Professional at $4,740 in year one. Unless the wholesaler also wants HubSpot's marketing tools, Pipedrive Growth is the sensible start, with Premium considered later if drafting emails inside the CRM would save real time for three people.
Five questions to put to each sales rep before signing
- "Show me this exact rule working on the plan you're quoting." Describe your most important automation in one sentence and watch it being built. Demos default to the top tier.
- "What will I pay per seat in year two?" Promotional first-year prices are common, especially at HubSpot. Get the renewal figure in the quote.
- "Which of the AI features in your demo are metered, and what does a typical month cost for my volume?" For HubSpot, that's credits; ask how many a month your planned use would consume.
- "What's included, and what's an add-on?" For Pipedrive especially, lead capture, email marketing and document tools can be separate line items on lower plans.
- "If we leave, how do we export our data and email history?" Both allow exports; ask what format, and whether automations and templates come with them (they usually don't).
Write the answers into your comparison sheet. A rep who can't show your rule working on the quoted plan has told you what you need to know.
Costs and limits that catch people out
HubSpot
- First-year promotional prices that rise at renewal. Get the year-two price in writing.
- The one-off onboarding fee on Professional ($1,500) and Enterprise ($3,500).
- Credits that don't roll over. A quick sum: Professional's 3,000 monthly credits buy 30 Prospecting Agent lead recommendations at 100 credits each, or 60 Customer Agent resolutions at 50 each, not both. Anything more is bought at $10 per 1,000.
- Workflows and the duplicate management tool only from Professional.
Pipedrive
- AI email writing and summaries only on Premium and Ultimate.
- Email sync, automations and sequences start on Growth, so Lite is a pipeline tool, not an automation tool.
- Add-ons for lead capture, email marketing, document creation and visitor tracking on lower plans, each with its own price.
- Deeper AI (call summaries, agents) usually means a third-party integration from its Marketplace, each with its own subscription.
If you already have a CRM and the question is whether to move for better AI, whether it's worth switching CRM for AI features is the honest version of that sum; often the cheaper answer is an integration rather than a migration.
A two-week trial script
Both products let you try before paying (HubSpot through its free CRM and paid-plan trials, Pipedrive through a free trial). Run the same script in each, with real data:
- Import 200 real contacts and 30 open deals from a spreadsheet. Note how much cleaning the import needed.
- Build your actual pipeline stages and connect one salesperson's inbox.
- Build the automation rule you care most about (like the Quote sent rule above) on the plan you'd buy.
- Draft ten real follow-up emails with the built-in AI and count how many you'd send with light edits.
- Ask the AI assistant three real questions ("Which deals over $5,000 haven't been touched in 14 days?").
- Have the least technical person on the team log a call and move a deal on the mobile app.

Notice the result isn't a clean sweep. HubSpot's AI did slightly better on drafting and questions; Pipedrive won on the automation the dealership actually needed, at the plan price it could afford. That's typical, and it's why testing your own rule matters more than comparing feature lists.
HubSpot or Pipedrive: follow-up questions
Can I switch from one to the other later?
Yes, but budget a few days. Both import contacts, companies and deals from spreadsheets, and migration services exist for either direction. What doesn't move cleanly is automation: sequences, workflows and email templates have to be rebuilt by hand, and email history may need a separate import. Keep your pipeline stages and field names simple from the start and a later move is much easier.
Do I need a paid plan to use AI in either CRM?
Some AI is available on every plan. HubSpot includes Breeze Assistant with every subscription, including the free CRM, and Pipedrive includes its AI import helper, AI report creation and Sales Assistant beta on all plans. The features that write emails inside the CRM, or act as agents, need higher tiers: Pipedrive Premium or above for AI email creation, HubSpot Professional or above for agents such as the Customer Agent.
Can I use ChatGPT or Claude with either CRM instead of the built-in AI?
Yes. Both connect to Zapier and Make, so an automation can pass a deal's details to an AI model and write the result back to the CRM, for example a drafted follow-up saved as a note. This can be cheaper than upgrading a whole team to a higher tier for one feature, though you then maintain the automation yourself and pay per task or credit.
