Build one deal pipeline that runs from new enquiry to completion, add a few referrer fields so every case records who sent it, and set one workflow that gives each new enquiry an adviser and a call task within minutes. Log calls and emails against the same records and the whole case history stays in one place.

Which parts you can build depends on the plan. The free CRM handles contacts, companies, deals and activity logging for two users, but it caps you at 10 custom properties and 1,000 contacts. Starter lifts those caps and adds extra pipelines and required stage fields. The enquiry workflow, owner rotation and referrer labels need Sales Hub Professional: about $4,740 in year one for three advisers at list price, onboarding included.

What each HubSpot plan covers for a brokerage

The table follows HubSpot's Sales Hub pricing page and its knowledge base as of November 2026. Prices are list prices per seat. New customers are often offered introductory discounts, so read the figure on the checkout screen before you budget.

PlanList price per seatWhat it gives this build
Free$0, up to 2 usersContacts, companies and deals; the default Sales Pipeline with editable stages; up to 10 custom properties and 1,000 total contacts; tasks; forms; call, email and note logging
Starter$20 a monthUnlimited users, bought per seat; up to 1,000 custom properties; up to 15 custom pipelines; required fields on pipeline stages; 500 calling minutes; up to 50 workflows with restricted triggers and actions
Professional$90 a month billed annually, or $100 billed monthly; one-time onboarding fee of $1,500Up to 300 fully customisable workflows; Rotate record to owner; association labels; calculation properties; custom reports; sequences; 3,000 calling minutes; call transcription

Here is the sum for a three-adviser firm, using list prices and illustrative income. Three Professional seats at $90 a month come to $3,240 a year, and onboarding adds $1,500, so year one costs $4,740 and later years $3,240. Billing monthly at $100 a seat makes year one $5,100. If an average completed case earns the firm $2,400, two extra completions cover the first year on annual billing and three cover it on monthly billing. Three Starter seats at $20 come to $720 a year, which buys the pipeline, the required fields and room for every field below, but not the rotation or the labels. HubSpot's Starter page also shows introductory offers for new customers of up to 65% off, so the first-year figure may be lower.

Nine stages from new enquiry to completion

Open Settings (the gear icon), then Data Management, then Objects. Choose Deals and open the Pipelines tab. On Starter and above you can create a separate pipeline and call it Mortgage cases. The free CRM allows no second pipeline, so rename and reorder the stages of the default Sales Pipeline instead; HubSpot's pipeline article lists no plan limit on editing stages.

Every stage carries a deal probability, which board view uses to weight the amounts. Pick one from the dropdown, or type a custom value, click Add option and select it. HubSpot also wants one Won stage and one Lost stage, otherwise its sales reports misread your deals. The probabilities below are starting guesses; the last section shows how to replace them with your own figures. A fact find is the meeting where you collect the client's goals, income and outgoings.

CompletedWon (100%)Funds are releasedReferral fee payable (enter 0 if none)
Not proceedingLost (0%)The client withdraws, is declined or goes silentClosed lost reason

Four decisions inside that table matter more than the stage names.

  • Amount is your income, not the loan. Put the fee you expect to earn on the case in Amount: the fee a lender pays for placing the loan, a client fee, or both. Board view then weights your income, and the company property Total revenue, which HubSpot describes as the value of deals closed with a company, becomes the income each referrer has produced. The loan size gets its own field.
  • One deal per case. A couple applying together are two contacts on one deal. A remortgage three years later is a new deal on the same contacts, so each case keeps its own history and its own referrer.
  • Closed lost reason is a menu you write. HubSpot lets you customise its options under Settings, Properties, Deals. Use six: Chose another broker, Went direct to lender, Declined by lender, Purchase fell through, Stopped responding, Decided not to proceed. Those six answers feed the referrer scorecard further down.
  • The stages describe the case, not your to-do list. Chasing documents or waiting on a valuation are tasks inside a stage. A stage per chase makes the board unreadable within a month.

What goes into the fact find itself, and where AI can draft its summary, is covered in an AI workflow from enquiry to fact find for mortgage brokers. Here it is only a stage.

Case fields: the short list that earns its place

Create each field under Settings, Properties. Choose the object from the dropdown, click Create property, enter a label and pick a field type; Edit more options opens the full editor. Custom properties are available on every HubSpot plan, capped at 10 on the free CRM and 1,000 on Starter. Thirteen fields cover everything above. That is three more than the free cap, so on free tools leave out Case reference, Target completion date and Referral fee payable.

Keep the fields about the case, not the client's finances. Income, outgoings, identity documents and bank statements belong in your case-management system or secure document store. HubSpot's job is to know where the case is, who referred it and when the next step is due. If you are bringing a spreadsheet of past cases in, cleaning up a messy CRM with AI before the import saves you merging duplicates afterwards.

Attach the fields to the stages

Back on the Pipelines tab, open Mortgage cases. In a stage's row, hover over the Conditional logic rules column and click Add rule. Under Dependent properties click Add property, pick the field, tick Required and click Save logic. A required property stops anyone creating a deal in that stage, or moving one into it, until the field has a value. The field must already exist, and read-only properties such as scores cannot be used. HubSpot describes this logic as applying when people create or move records by hand, so a deal that a workflow creates needs its Lead source set inside the workflow.

On Professional there is a second layer under Settings, Properties, on the Conditional logic tab. It can show Referrer person only when Lead source is Referrer, which keeps the deal record short for walk-in clients.

Referrers: the firm, the person and the lifecycle trap

Referrers need a structure that survives staff changes at the estate agency or accountancy practice. Firms are what you build a relationship with, and people are who actually pick up the phone. Set it up in five steps.

  1. Create each referring firm as a company. Set the default Type property to Partner (HubSpot describes Type as the company's relationship to you), then fill in Referrer category.
  2. Create each person who refers as a contact. Set Contact role to Referrer, set the lifecycle stage to Evangelist (the reason follows), and make the firm their primary company.
  3. Associate every referred deal with the firm. The client's contact goes on the deal as well, but never put the client on the firm's record. Clients are individuals with no company, so the rule "a deal's company is its referrer" holds without any labels.
  4. On Professional, add the referring person to the deal and label the link Referrer. A Super Admin creates association labels in the data model settings, you can have up to 50 for each pair of objects, and labels can be paired, such as Referrer and Referred client. Below Professional, type the name into Referrer person.
  5. Build one company view for Type Partner. Show Name, Referrer category, Number of associated deals, Total revenue and Last contacted. HubSpot fills in all of those itself, so the view is your scorecard from the first completed case. Test it on one dummy deal before you trust it.

One catch if you later add rollup properties, which HubSpot's plan comparison groups with Professional-level calculated properties: a rollup count only counts associated records that have a value in the number property you pick. Keep Amount filled from the Fact find done stage onwards, or those deals silently drop out of the count.

The estate agencies that became customers

HubSpot can change lifecycle stages automatically when a deal is created or won, for every contact and company on that deal. The switches live under Settings, Data Management, Objects, Contacts, on the Lifecycle Stage tab and its Automate tab: Set lifecycle stage when a deal is created, and Set lifecycle stage when a deal is won. A separate sync setting can also copy a company's stage down to its contacts.

Picture a brokerage that imports twelve estate agencies with no lifecycle stage, attaches them to deals as referrers, and has the first completions move all twelve firms to Customer. The sync setting then carries Customer down to every negotiator at each agency. The next client newsletter, built from a list of Customers, goes to the estate agents as well. Nobody notices until an agent replies to ask why they have been sent a rate-change update.

HubSpot's own example shows the way out: its automation never sets a stage backwards, so a contact who is already a Customer stays a Customer when a new deal arrives. Evangelist sits after Customer in the default order, so firms and referrers who are created as Evangelist should be left alone by both switches. Create them that way, then check with the dummy deal in the test section below. If you do not report on lifecycle stage at all, turning both deal switches off is the plainer fix.

A referrer scorecard after one quarter

This is the company view from step five, filled in with illustrative numbers for the three-adviser firm after a quarter. The completion rate counts only closed cases: completed divided by completed plus not proceeding, so open cases do not drag a firm down.

ReferrerReferredOpenCompletedNot proceedingCompletion rateIncome
Estate agent branch A24511858%$26,400
Estate agent branch B19431220%$7,200
Accountancy practice815271%$14,000
Builder613260%$7,500
Solicitor practice513175%$6,600
Financial adviser4130100%$7,800
Six firms6613282553%$69,500

Two branches of the same kind of firm, and two very different results. Branch B sends nearly as many cases as branch A but completes a fifth of its closed cases, and earns under a third of the income, which matters if you spend similar time with each. The accountancy practice sends a third as many cases and earns more than half as much, because each case is bigger.

The next step is to open branch B's twelve cases that did not proceed and read the Closed lost reason. Say seven are Stopped responding. That points at the handover, not at the lenders: the client was never told to expect a call, or the number was wrong. The cheap fix is a fixed handover message that the branch sends with every referral, so the call lands on someone who is expecting it.

Subject: Referral for [client first name]: four details help me call within the hour

Hi [referrer first name],

Thanks for the introduction. To reach [client first name] quickly, please include:
1. The best number and the best time to call
2. Purchase or remortgage, and the rough timeline
3. Whether they know I will be calling (yes or no)
4. The property address or price, if known

I will update you at three points: first call made, application submitted, completion.
Only what [client first name] has agreed I may share.

[your name]

Run the same scorecard next quarter and check whether branch B's Stopped responding count falls. When a case moves to Application submitted, Offer issued or Completed, a workflow can create a task for the deal owner to update the referrer. Make it a task, not an automatic email, because what you may tell a referrer depends on what the client has agreed. Drafting those updates is covered in referral partner updates for mortgage brokers.

The enquiry workflow: an adviser and a call task within minutes

This needs Sales Hub Professional, because the action that rotates owners needs paid Sales Hub or Service Hub Professional seats for the advisers it assigns. Build the Mortgage enquiry form first; forms are included on every plan. Then go to Automation, then Workflows, click Create workflow and choose From scratch with the contact object. HubSpot's page on assigning and rotating record owners covers the seat rules. Seven steps cover the whole job.

  1. Trigger. Choose the form submission trigger for your Mortgage enquiry form. Leave re-enrolment off, which is the default, so a returning client who fills the form in again is not reassigned to a different adviser.
  2. Rotate record to owner. Find it under the CRM section of the action panel and rotate between the three advisers. By default HubSpot shares records equally between the people you choose. Any adviser without a paid seat is greyed out, and if nobody is eligible no owner is set.
  3. Create record. Create a deal in Mortgage cases at New enquiry. HubSpot associates a workflow-created record with the enrolled contact by default, and the Assign to setting can give it the same owner. Name the deal, set Lead source to Website form, and put your average expected fee in Amount so the board totals work from day one.
  4. Create task. Assign a call task to the owner, titled for the client, due today.
  5. Send an internal email notification to the owner with the client's name, phone number and case type. Add Send in-app notification so it also shows in HubSpot's own notifications.
  6. Delay. Use Set amount of time, ten minutes.
  7. If/then branch. If the contact's Last contacted is unknown, send an internal notification to the second adviser and create a task for them; otherwise end.
Task title: Call [first name] now - [case type] enquiry
Task note: Source: [lead source]. Form received at [time]. Ask: purchase or remortgage,
timeline, best time for the fact find. Log the call with an outcome.

Alert to owner:
Subject: New enquiry for you: [first name] [last name]
Body: [case type], [phone]. Call within 10 minutes; the task is in your queue.

Alert after 10 minutes with no contact:
Subject: Unanswered enquiry: [first name] [last name]
Body: Assigned to [owner]. Nobody has contacted them yet. Please pick this up.

The branch in step seven only works if calls and emails are logged, because HubSpot's Last contacted property is set from a logged chat, call, non-forwarded one-to-one email or meeting. That is the next section's job, and it is why the two belong together.

A walk-through shows the timing. A remortgage enquiry arrives at 17:42 on a Friday. The rotation gives it to the second adviser, who is in a client meeting until 18:00. The task and alert land at 17:42, the branch fires at 17:52 and finds no logged contact, and the third adviser rings at 17:58 and logs a call with the outcome Connected. The fact find is booked for Monday, and the deal moves to Fact find booked. Without the branch the enquiry would have waited until Monday.

If missed calls out of hours are the real leak, an AI answering service can feed the same form and workflow; its cost and what it may say are in the AI answering service for mortgage brokers.

Measuring speed and building a cheaper version

Each Friday, open ten of the contacts created that week and read the timeline: how long passed between the form submission and the first logged call or email? Write the median in a spreadsheet and watch it fall over a month. On Professional, a calculation property can do the subtraction for you, but HubSpot stores time-between values in milliseconds, so convert before you read them.

Without Professional, set the form's submission notification to go to the whole team or a shared mailbox, add an index-page filter for contacts whose Lead status is New, and check it at fixed times, say 09:00, 12:00 and 16:00. Use the default Lead status for the first three days only: New, then Attempted to Contact, then Connected. After that the deal stage carries the story.

Logging calls and emails so the case timeline is complete

Each adviser first connects their own mailbox. HubSpot's individual work email connection supports Gmail, Microsoft Outlook, Exchange and IMAP, and it is what lets you send one-to-one emails from the record and log email to the CRM. Then set the account rule under Settings, Data Management, Objects: choose Activities and open the Email Log & Track tab. HubSpot's page on contact email logging rules lists three options.

RuleWhat gets loggedFit for a brokerage
Log replies onlyReplies inside a thread that is already logged; anything outside a logged thread is skippedToo narrow: a new thread never logs
Log all emails from known contacts (the default)Every email to and from existing contacts; emails to people who are not contacts do not logRight for clients and referrers who already exist
Create new contacts from logged emails (a beta a Super Admin opts into)The above, plus new contacts created from incoming mail to connected inboxesCatches email enquiries; add lenders and solicitors to the never log list first, and watch the free CRM's 1,000-contact cap

HubSpot also gives every account a BCC address and a forwarding address, found in the Manual Logging section of the same tab. An email logged that way attaches to the recipient's contact, its primary company and the five most recent open deals on that contact. Content and attachments come with it, up to 40 MB in total.

Attachments are the privacy point, because HubSpot logs them with the email. A client who emails three payslips to a mailbox that is being logged has put those payslips on the timeline. Three controls help: the never log list, a house rule that documents go to your secure upload and never to a mailbox, and, for Super Admins, the Redacted email bodies beta. Redaction logs the sender, recipients, subject and attachments but replaces the body with placeholder text. It is permanent, covers every user and cannot be switched on per mailbox, so decide before you turn it on.

Calls are logged from the record with the Log call icon: date, time, outcome and notes. HubSpot's default outcomes are Busy, Connected, Left live message, Left voicemail, No answer and Wrong number, and the Task follow up option creates the next task while you are still in the logging window. Logging activities is available on every plan; custom call outcomes need Sales Hub Professional. HubSpot's own calling tool adds minutes, 500 on Starter and 3,000 on Professional, and Professional adds call transcription. If you plan to record or transcribe advice calls, read whether it is safe to let AI listen to mortgage advice calls first.

Outcome: Connected
Goal: Remortgage; fixed rate ends in four months; wants payment under $1,900
Timeline: Fact find booked Thursday 16:00
Documents: Payslips and statements promised via the secure upload, not by email
Next step: I send the fact-find link tonight; follow-up task Thursday 09:00

The enquiry that never arrived

A brokerage leaves the logging rule on Log replies only because it keeps the timeline tidy. A new enquiry from an unknown address lands in an adviser's inbox. It is not part of a logged thread, so no contact is created, no deal exists and no task appears. Two weeks later the client rings to ask why nobody replied. Switching to Create new contacts from logged emails, with the lender and solicitor domains on the never log list, closes that gap. The faster fix is to publish the enquiry form as the main route and treat the inbox as the exception.

A ten-minute test before the first real enquiry

Use dummy records and delete them afterwards. Work through these in order, and stop at the first step that does not behave as written.

  1. Create a dummy referring firm with Type Partner, and one dummy referrer contact set to Evangelist and attached to the firm.
  2. Submit your own enquiry form with an address you control. Check that a contact owner appears, that the deal sits in New enquiry, and that a call task and an alert are waiting.
  3. Do nothing for ten minutes. Check that the second adviser's alert arrives.
  4. Log a call with the outcome Connected, check that Last contacted updates, and move the deal to First contact made.
  5. Move the deal through the stages. Check that the required fields appear on entry to the stages you set up.
  6. Associate the deal with the dummy firm and move it to Completed. Check that the firm's Number of associated deals and Total revenue update, and that neither the firm nor the dummy referrer has become a Customer.

Weekly and quarterly checks that keep the stages honest

The weekly check takes fifteen minutes. In board view, filter open deals three ways: Last activity date more than seven days ago, Next activity date unknown, and Offer expiry date within the next 21 days. Anything on the first two lists needs a task or a stage change. Anything on the third needs a phone call today.

The quarterly check replaces the starting probabilities with your own. Use only deals old enough to have finished, say those created at least 90 days ago. Suppose 270 deals were created in the quarter, 150 reached Fact find done, 96 reached Application submitted, and 66 completed. Then 66 of 270 is 24% for New enquiry, 66 of 150 is 44% for Fact find done, and 66 of 96 is 69% for Application submitted. Set New enquiry to 25%, Fact find done to 45% and Application submitted to 70%. Your weighted board total then predicts income closely enough to plan around.

Finish with the scorecard and the Closed lost reasons. If you would rather map the whole flow with someone, that is what my AI implementation consultation covers.

Questions brokers ask before building this

Is the free HubSpot CRM enough for a small brokerage?

It covers contacts, companies, deals and activity logging for up to two users, capped at 10 custom properties and 1,000 contacts, which is enough to prove the habit. You get the default Sales Pipeline with editable stages, but no second pipeline, no sales workflows and no owner rotation, so speed to lead stays manual. A three-adviser firm needs paid seats anyway; Starter adds required fields, Professional adds the automatic assignment.

Can HubSpot remind me before a client's fixed rate ends?

Yes, on Professional. Add a date field such as Review due date to the deal, filled in at completion with the rate-end date minus your lead time. Then build a deal-based workflow that waits until that date property and creates a task for the deal owner. Below Professional, filter completed deals by that date once a month and create the tasks by hand.

Does HubSpot replace my case-management system?

No. HubSpot tracks enquiries, referrers, stages and conversations. Application detail, fact-find answers, identity checks and lender submissions stay in your case-management system or secure document store. Keep one field on the deal for the case reference so anyone can jump between the two systems in a few seconds.
